mail2soap -- no updates

I've got CiviMail configured using qmail and mail2soap.  I think I've got everything set up correctly with .qmail files to forward all the bounce/unsubscribe/optout messages into mail2soap.  Soap.php authentication seems to be working okay.  When mail arrives, I can see the call to soap.php in the web server log, and there don't appear to be any errors.  But no updates appear in CiviCRM.  Mailing reports show "0 bounces" even if bounces have been received and processed.  Likewise, if I send an optout or unsubscribe message, the contact doesn't actually get updated.

Any ideas on where to look to troubleshoot this?

Okay, I've gotten a little further along on this.  The mail2soap that's linked to in the wiki is quite outdated!  I've made some changes based on the latest imap2soap and some forum messages.

Now most inbound messages are being processed correctly.  Bounces are being recorded properly.  When a reply message comes in, mail2soap says:

CiviCRM: failed reply event: <verp string>

The reply gets recorded in the mailing report, but the contents don't get forwarded.

What could "failed reply event" mean?

Could you provide a link to the best version of mail2soap that you have found?  How is this different than imap2soap?
