Upgrading CKEditor

Hi all,
I originally posted this in the CiviMail section but I'm guessing it's a generic CiviCRM question so am posting here also (sorry don't know how to move a topic).

I've been trying to upgrade ckeditor on our Drupal installation over the past 24 hours.  Initially it looked all good.  I followed the upgrade instructions on the ckeditor website.   In Drupal is worked perfectly but when I followed the same instructions in the CiviCRM packages folder it seems to have somehow corrupted the install.

The editor comes up ok but when I click on the Image button on the toolbar to add an image I just an opaque white screen overlay and nothing else.   Seems to be the same story no matter which button I click on.

Has anyone here upgraded their ckeditor within CiviCRM and can they advise if there are any special steps?

We're using Drupal 6.2x and CiviCRM 3.4.8.

Thanks in advance for any help.  There has to be a way doesn't there???
